Leanroom

Consultancy · $1M–$10M ecommerce

The AI back office for growing ecommerce brands.

Leanroom makes your company AI-native. We install the workflows, cut the busywork, and leave you with a leaner team that still ships.

Less payroll. Same output. Faster ops.

01The drag

You didn’t build a brand to become a staffing company.

At $1M–$10M, the default answer to every operational mess is another hire. Another coordinator. Another analyst. Another person to chase exceptions, paste numbers into sheets, and answer the same customer questions.

“Headcount is the most expensive way to paper over a bad process.”

Headcount grows. Margin does not. The founder still gets the 11pm Slack. Returns, inventory exceptions, vendor email, reporting nobody trusts — the work is pattern-matching dressed up as jobs.

This is not a tooling problem. It is a work-design problem. Most of the back office can be designed so a smaller team ships the same output. That is the job.

02The work

Consult. Implement. Make the company AI-native.

We are not a SaaS product. There is no login, no seat license, no dashboard we hope you remember to open. Leanroom is a consultancy that puts AI into the business — then stays until the company actually runs that way.

  1. 01

    Diagnose

A short, paid look at where time and payroll actually go. We map the work — not the org chart — and name what to automate, what to redesign, and what to leave alone.

  2. 02

    Implement

Hands-on installation of the AI stack and the operating workflows. Built in the tools you already pay for. You get working systems, not a deck you file away.

  3. 03

    Retain

A monthly retainer so the new way of working sticks. We keep the stack current, train the people who run it, and stop the company from hiring its way back into the same mess.

03Approach

How an engagement works.

No invented logos. No borrowed case studies. This is the sequence. If it does not fit, we will say so on the first call.

01

Diagnostic

Two weeks, more or less. We sit with the owner or ops lead, watch how work actually moves — returns, exceptions, reporting, vendor follow-up, support, merchandising — and write a plan you can execute with us or without us.

02

Implement

We install the workflows: intake, triage, exceptions, reporting, content, customer ops. The AI is in service of the work, not the other way around. No migration project unless the stack is genuinely in the way.

03

Retain

Monthly. We review what is holding, what is rotting, and what the team is avoiding. Tools without a rhythm die in a month. The retainer is how we keep that from happening.

04Fit

Who this is for — and who should keep walking.

For

  • Ecommerce and DTC brands doing roughly $1M–$10M a year
  • Founders and ops leads who own the P&L, not a steering committee
  • Teams willing to change how work is assigned — not just add another AI tab
  • Operators who feel headcount growing faster than margin

Not for

  • Shops still finding product-market fit
  • Enterprise teams running a six-month RFP
  • Anyone who wants a chatbot on the site and a case study by Friday
  • Leaders looking for a magic login instead of a change in how the company runs

05Outcomes

What changes when the work is designed.

We will not put a fake metric on this page. The point is structural: less labor per unit of work, without starving the brand of the people who actually have taste.

Cost

Recurring busywork leaves the payroll. You stop hiring for jobs that are really process debt — coordinators whose days are copy, chase, and paste.

Time

Exceptions, reporting, and “can you just…” requests stop owning the week. The people you keep spend their hours on judgment, not inbox archaeology.

Headcount

Revenue can grow without the org chart growing in lockstep. Same output. Fewer seats. We will not invent a percentage. The change is structural.

06Questions

The objections we hear first.

07 — Contact

A conversation, not a demo.

If the fit is right, we start with a diagnostic. If it isn’t, we will say so. There is no product tour because there is no product — only the work.
